Onboarding Process in HR: A Practical 90-Day Guide

A good onboarding process in HR isn't a welcome pack and a laptop. It's the controlled route from accepted offer to a productive, connected employee who stays. For UK and EU employers, that means joining up statutory paperwork, payroll data, system access, manager coaching and early feedback into one workflow with clear owners. Treat it as a 90-day operational process, not a first-day event, and you can see where hires stall, where compliance evidence is missing, and where managers need support.

Why the Onboarding Process in HR Matters More Than Ever

Among organisations that had selected candidates in the previous 12 months, 41% said new recruits always, mostly, or sometimes resigned within their first 12 weeks, according to the CIPD 2024 Resourcing and Talent Planning report on early resignations and first-day non-attendance. The same findings recorded employers experiencing candidates who didn't arrive for their first day at all. That's not an induction problem. It's a workforce risk that sits between recruitment and retention.

When a hire leaves early, you don't just lose that person. You lose the agency or advertising spend, the interview time, the manager hours spent covering work, and the confidence of a team that has to start again. In Microsoft-centric organisations I work with, the pattern is usually familiar. Recruitment closes the vacancy, HR chases documents by email, IT hears about the starter late, and the manager improvises week one. Nobody owns the whole journey.

From Admin Task to Hire-to-Retire Control

Onboarding connects decisions made elsewhere. Offer terms become the contract and payroll record. Right-to-work evidence becomes an audit trail. Training assigned in week one becomes competence, or a gap, at probation review. If those handovers live in spreadsheets and shared inboxes, HR can't prove what's complete and managers can't see what's overdue.

A stronger model defines outcomes before content. Decide what should be true by day one, day 30 and day 90, then work backwards to tasks, owners and alerts. Short video can help here, particularly for consistent welcome messages and role introductions. Reusable employee onboarding video templates are a practical way to standardise that content without asking every manager to record something from scratch.

Practical rule: If a task has no named owner, deadline and evidence of completion, it isn't controlled. It's a hope.

What Good Looks Like in Practice

Good onboarding gives the new starter three things early. They get clarity about the role and first objectives, access to the tools and people they need, and confidence that someone will notice if they're stuck. HR gets something equally valuable, a measurable process. Track offer-to-start conversion, first-day attendance, training completion and early retention by department and work pattern, and weak points stop being anecdotal.

That's the commercial case. You're not investing in a nicer first day. You're protecting recruitment spend and giving managers a repeatable way to turn a hire into a contributor.

What Happens Before Day One

Preboarding decides whether day one feels organised or apologetic. The work starts at offer acceptance, not when the person walks in or logs on. HR should validate the contract, payroll data, equipment, system access, mandatory training and manager objectives, and confirm a buddy before the start date.

If you're tightening the steps that lead into this stage, our guide to structured hiring process steps for UK employers covers how vacancy, interview and offer decisions should feed cleanly into the employee record. That conversion matters. Re-keying candidate data into a separate starter form is where names, start dates and working patterns go wrong.

A checklist showing five essential administrative tasks for preparing new employees before their first day at work.

UK Statutory Items You Cannot Leave to Chance

For UK employees, the principal written statement of employment particulars must be provided on the first day. GOV.UK sets out that it includes the employer and worker names, job title, start date, pay amount and frequency, working hours, holiday entitlement, workplace, contract duration where relevant, probation terms, benefits and mandatory training, with the wider written statement of employment particulars due within two months. Build those items as structured employee-record fields and document tasks, not as free text in a Word file someone may forget to send.

Right-to-work verification must be completed before employment starts. The check needs a recorded route, date, evidence and any follow-up date for time-limited permission, in line with the Home Office code of practice on preventing illegal working. Don't let a manager tick a box marked complete without that evidence attached.

Payroll has its own deadline. Employers must report a new employee to HMRC on or before the first payday using a Full Payment Submission, requesting a P45 or the new starter checklist where there's no P45, as explained in UK government guidance on setting up as an employer and reporting new starters. Collect bank, tax and National Insurance details early enough for payroll to act.

A Preboarding Checklist With Owners

  • HR owns the record: Contract, written statement, right-to-work evidence, payroll status and policy acknowledgements.
  • IT owns readiness: Device, Microsoft 365 account, Teams access, security groups and role-based applications tested before arrival.
  • The manager owns purpose: First-week plan, initial objectives, key introductions and a named buddy.
  • The starter owns self-service tasks: Bank details, emergency contacts, P45 or starter checklist, and any adjustment needs they choose to share.

EU member states have their own employment, tax and social security requirements, so don't copy a UK checklist across borders. Use the same workflow structure, but configure the documents, fields and deadlines for each country. In HRManagement365, built on Microsoft Dynamics 365, Power Platform and Dataverse, we configure those variations as templates and workflows rather than pretending one statutory process fits every jurisdiction.

The First Day and First Week

Consider a hybrid starter joining a finance team on a Monday. Her laptop arrived on Friday, her Teams account works, and her manager has booked a 9.30 welcome call. By contrast, her predecessor spent day one waiting for a password reset. The difference isn't enthusiasm. It's preparation.

The image below captures the human moment that process should protect, a manager available to welcome someone.

ACAS describes induction as welcoming someone to an organisation or role and advises planning it before the worker starts. Its ACAS induction guidance on planning pre-start information and first-day activities covers what to expect on day one, dress code, building access and security, facilities, parking, equipment for office or home working, the staff handbook, organisational history, strategy and values, and the written statement if it wasn't sent with the offer. ACAS is clear there's no legal requirement to have an induction. It's recommended good practice, which means quality depends on your design choices.

What Day One Should Actually Achieve

Keep the essential administration tight. Confirm bank details, National Insurance information and P45 status, explain health and safety requirements, and check tools and equipment work. Then move quickly to people and purpose.

The manager should confirm role expectations, team interfaces, communication norms and a documented first-week plan. Who does the starter go to for approvals? Which Teams channels matter? What does a good first output look like? A buddy handles the questions people hesitate to ask a manager, from where to get lunch to how the team really runs its stand-up.

The short video below is useful background on structuring those early conversations before you build them into manager tasks.

Closing Week One Properly

End the week with a check-in that's recorded, not a corridor chat. Ask what's unclear, what's missing and what training felt irrelevant. Log blockers against an owner. If access is still incomplete on Friday, that's an operational failure with a name attached, not bad luck.

Don't overload the week with policy reading. Sequence information so the starter learns what they need for the work in front of them, with searchable guidance available when questions arise later.

Building a 90-Day Onboarding Journey

Weeks two to four are where informal onboarding dies. The welcome meetings end, real work begins, and nobody checks whether compliance training is complete or the starter understands how decisions are made. A structured 90-day workflow prevents that drift by giving each stage a different job.

Guidance on managing onboarding as a 90-day process with reviews of objectives, capability, engagement, absence and training at days 30, 60 and 90 reflects what works in implementation. HR verifies completion and gaps. The manager coaches performance. The starter gives feedback while there's still time to fix problems.

A visual timeline diagram showing a three-stage onboarding journey for new employees over ninety days.

Days 1 to 30 Clarity and Early Wins

By day 30, the employee should understand their priorities, know their key contacts and have produced a first meaningful output. Weekly manager check-ins should record blockers, not just discuss them. HR should verify mandatory and systems training, confirm access gaps are closed, and check absence or early disengagement signals.

Training content needs to be role-specific at this point. If you're producing internal modules at scale, reviewing how a training video production company approaches structured content can help you decide what to build in-house and what to commission. Connect that content to longer-term development too. Our article on training and development in HR for sustained capability building sets out how early learning should feed skills and certification records.

Days 31 to 90 Contribution and Judgement

At day 60, shift from task completion to quality and independence. Are objectives on track? Does the manager trust the starter with stakeholders? Which relationships across teams are still missing? At day 90, run a fuller review of objectives, capability, engagement and training completion, and agree the next development goals. Probation decisions shouldn't be a surprise if these records exist.

Completion isn't competence. Record both, or your training dashboard will tell you everyone is ready when they aren't.

Metrics That Make It Governable

Measure Owner Exception to Escalate
First-day attendance HR operations Starter doesn't arrive or log on
Time to system access IT with HR visibility Access incomplete after day one
Mandatory training completion HR and manager Overdue compliance module
30 and 90-day retention HR leadership Early exit in a specific team
Time to competence Line manager Objectives repeatedly missed

Assign each metric an alert. An HR task overdue by 48 hours or a document approaching expiry should trigger action automatically. That's how onboarding becomes auditable control rather than a checklist in someone's notebook.

Automating and Measuring Onboarding with HRManagement365

Automation should remove chasing, not remove human contact. The value of a Microsoft-based platform is that tasks, documents, messages and reports sit where your people already work. HRManagement365, powered by Hubdrive and Microsoft and built on Dynamics 365, Power Platform and Dataverse, gives HR a connected employee record from candidate conversion through the full lifecycle.

We extend standard Hubdrive and Microsoft capability with our own integrations, customisations, workflows and HR applications. That distinction matters. A right-to-work expiry reminder, a country-specific document pack or an approval route for equipment may be configured or developed for your process. We don't present configured customer workflows as if they're standard Microsoft functionality.

How the Workflow Runs Day to Day

When an offer is accepted, the candidate record converts to an employee record without re-keying. Power Automate can help automate the preboarding pack, notify IT, prompt the manager to set objectives and escalate overdue tasks in Teams or Outlook. Employee self-service lets the starter supply bank details and documents once, with the record showing what's received and what's outstanding.

Document workflows in SharePoint and Dataverse support structured evidence capture. Statutory requirements become fields, reminders and audit history, which can support compliance processes without anyone claiming software alone guarantees compliance. Where payroll or finance handovers are needed, integrations with Business Central or Finance and Operations should be agreed and configured for your data model, not assumed.

Learning delivery can sit alongside this. Comparing the best employee onboarding LMS platforms helps you judge whether your current learning tools integrate cleanly or create another silo for completion data. The HR record should still show whether required learning is done.

Measuring Whether It's Working

Continuity after induction is where results show. CIPD reporting records that 34% of employers have reviewed induction and onboarding to better integrate remote and hybrid employees, and among employers using hybrid or remote working, 34% report improved retention and 34% improved productivity, in the CIPD Resourcing and Talent Planning evidence on onboarding and hybrid working. You need your own cohort view to know if that's true in your organisation.

Power BI dashboards can compare first-day attendance, early attrition, absence, training completion, time to productivity and manager confidence by department and work pattern. Our guide to HR analytics and reporting with live workforce data explains how to structure that reporting so leaders act on it. Copilot and other Microsoft 365 tools can help summarise feedback or draft communications, but HR still owns the judgement.

Start with one template for a common role family, prove the alerts and reporting work, then expand. Big-bang onboarding automation usually encodes a broken manual process faster.

Common Onboarding Pitfalls and How to Avoid Them

The most common failure is compressing onboarding into day one paperwork, introductions and a building tour. It looks efficient. It leaves the starter to work out priorities, relationships and unwritten rules alone. By week six, HR hears about it as a performance concern or a resignation.

Hybrid working exposes this faster. CIPD found 74% of organisations reported having hybrid working in place in 2025, down from 84% in a comparable 2023 survey, and notes new starters may have fewer informal interactions, weaker manager access and less visibility of team norms in the CIPD flexible working report on hybrid working prevalence and effects. Flexibility can widen your recruitment pool. It doesn't automatically integrate anyone.

Pitfalls That Repeat in Implementations

  • Late provisioning: Equipment and access requested after the contract is signed, sometimes after the start date.
  • Generic training: Hours of content with no link to the role, recorded as complete without testing competence.
  • Invisible networks: Remote starters meet their immediate team but nobody in the functions they'll depend on.
  • Manager absence: HR runs induction while the person who sets expectations cancels the first check-ins.

Fix these with deliberate design. Schedule cross-team introductions, require check-ins at week one and through the first 90 days, and measure access delays as seriously as missing documents.

Accessibility Needs an Owner, Not a Statement

Reasonable adjustments often fail in the handovers. Someone discloses a need during recruitment, it sits in an email, and the starter has to explain it again to IT and their manager. UK good practice guidance recommends discussing adjustments early, putting them in place before the start date where possible, keeping written records and checking again in post, as set out in the code of good practice for the employment of disabled people.

Ask who owns each adjustment, what's the deadline, and how effectiveness will be reviewed without repeated disclosure. Send a written onboarding plan before day one, agree communication preferences, assign a buddy where helpful, and keep a confidential audit trail in the HR workflow. Inclusion that depends on memory isn't a process.
